An ROI calculation can organize an automation decision, but its value depends on the assumptions behind it. Vendor time-saving claims and undiscounted labor estimates can make a workflow appear more attractive than the observed operation supports.

A better starting point is a small model that separates measured benefits, adoption limits, recurring costs, oversight, and one-time setup work.

Choose a workflow with an observable volume, owner, and baseline. Estimate only the work affected by the agent. If a task saves drafting time but adds review and correction work, include both sides of that change.

Use pilot observations where possible. Keep assumptions from vendor material clearly labeled as unverified until your own tests support them.

Employees × hours saved per employee per week × loaded hourly labor cost × productive weeks per year × adoption rate × savings realization rate

Saved time is not automatically a cash saving. Document whether the value represents avoided hiring, reduced overtime, capacity redirected to other work, or another operational benefit.

If the workflow has a measured monthly error or rework cost, an annual avoided-cost estimate can be:

Current monthly error/rework cost × 12 × expected reduction × savings realization rate

Set this benefit to zero when there is no reliable baseline or applicable reduction. Do not introduce an error-saving assumption merely to strengthen the scenario.

Include software subscriptions, usage fees, required integrations, infrastructure, support, and other operating costs. Include oversight labor as well:

Annual oversight cost = monthly oversight hours × loaded hourly labor cost × 12

Human review, exception handling, administration, and quality checks are part of the operating model, not free side effects.

One-time setup may include configuration, implementation labor, training, migration, and initial process design. Keeping it separate allows the model to show annual economics and first-year economics distinctly.

When monthly net benefit is not positive, the setup cost does not have an estimated payback under those assumptions. Report that result rather than extending the payback formula through zero.

Use conservative, base, and optimistic assumptions to show sensitivity. Scenario labels describe inputs; they are not probabilities or forecasts. Keep costs visible across scenarios and change only the assumptions you intentionally want to compare.

Review which inputs have the largest effect. Hours saved, adoption, realization, oversight, and error reduction are often more useful discussion points than a single headline ROI percentage.

A positive estimate can support further evaluation; it does not guarantee an actual return. Combine the economic review with workflow boundaries, human-review requirements, operational risks, and pilot evidence. Record the decision owner, assumptions, unresolved issues, and conditions for reconsideration.

Treat these as review checks, not as customer results:

A useful estimate makes the weak inputs visible so the team can decide what to measure next.

I created the AI Agent Governance + ROI Kit for this planning work. It includes a 12-page editable governance DOCX and an XLSX calculator with the inputs and formulas described above, three scenarios, first-year ROI, payback, and a comparison chart. Results depend on the assumptions entered; no savings, return, compliance, or business outcome is guaranteed.

Disclosure: These kits are sold by Lumenverk Studio. Each kit is a one-time digital download (DOCX + XLSX). No AI model, subscription, consulting, or external account is included. Results depend on your inputs and review; no savings, approval, compliance, or business outcome is guaranteed.
