AI operations become controllable when every workflow emits a small set of decision-grade signals: start time, completion time, model cost, approval state, failure reason, and recovery path. A dashboard without these signals is activity theater, not operational control.

A chat transcript shows what an agent said. It does not show whether a lead was routed, a document was approved, or a failed action was recovered. Model each workflow as a run with a stable run ID, owner, input source, state transitions, and final business outcome.

Five states cover most operational work: queued, running, waiting for approval, completed, and failed. Store timestamps for every transition. This creates cycle-time data without manual reporting and exposes where work stops moving.

Latency shows time from intake to completed outcome. Cost combines model tokens, tool calls, and human review time. Approval rate shows where policy or confidence blocks automation. Failure taxonomy separates timeout, bad input, missing access, and downstream outage. Recovery rate measures how many failed runs reach a correct outcome within the service window.

These signals turn an AI rollout into an operating system. A team can see whether more capacity, better input validation, or a narrower task boundary produces the highest return.

Every workflow needs a business owner, a technical owner, and an escalation target. The business owner defines a correct outcome. The technical owner maintains integration health. The escalation target receives runs that require judgment. Missing ownership creates silent queues and makes an apparently autonomous system depend on informal memory.

Approval steps should record actor, timestamp, reason, and the action released. This enables audits while preserving fast execution for low-risk cases.

Start with run_id, workflow_name, event_type, occurred_at, actor_type, status, duration_ms, estimated_cost, error_code, and outcome_id. Add customer or document identifiers only where access controls justify them. Event data should be append-only and queryable by day, workflow, owner, and failure class.

A simple table and daily aggregation beat a complex observability stack that nobody checks. Add tracing only after workflow volume or integration depth makes single-run diagnosis slow.

Weekly review should answer four questions: which workflow created the most completed business outcomes, where did cycle time rise, which failure class repeated, and which approval step can be redesigned. Review a sample of completed and failed runs together. Success metrics without failure evidence hide fragile automation.

Workflow telemetry gives operations teams a shared language for AI performance. It replaces anecdotes with timestamps, owners, costs, and outcomes that can be improved in the next release.
